Quit Debating Fulfillment Fixes—Execute These Margin-Saving Shifts
I sat across from a seller who’d spent weeks drafting spreadsheets about fulfillment inefficiencies but hadn’t touched a single package or called a carrier rep. By the time we met, their margin on core SKUs had dropped 8% and 12 customers had left 1-star reviews over late shipments.
Here’s the hard truth: You don’t need another meeting or a 50-slide deck. You need to stop treating fixes like theoretical exercises and start doing the boring, unglamorous work that moves the needle. Every hour you spend debating “best practices” is an hour you’re not fixing the actual problems bleeding your profits.
Start with a random audit of 10 recent orders. Pull each packing slip, check the box size against the product, and note the carrier used. I guarantee you’ll find at least three orders where you overpacked (wasting $1-$2 per box) or picked a pricier carrier when a cheaper one would’ve delivered on time. Fix those gaps this week—no exceptions.
Next, pick one person on your team to own carrier renegotiation. Give them exactly one task: Call your top two carriers and ask for a 5% discount on your monthly volume. Tell them to report back with a yes or no by the end of the week. No “I’ll get to it when I have time” – if they can’t prioritize this, reassign it to someone who will. This isn’t optional; it’s non-negotiable for protecting margins.
Finally, grab your margin report and identify any SKUs that consistently hover below 15% profit. Cut them. Don’t spend days justifying why they’re “important for customer retention” or “could improve later.” If they’re not making you money right now, they’re tying up inventory space and fulfillment time that could go to your top-performing products. I did this and freed up $12k in inventory cash that I reinvested into ad spend for my best sellers.
I don’t coddle sellers because coddling doesn’t fix lost margins or angry customers. These steps aren’t rocket science, but they require you to stop talking and start doing. If you follow them, you’ll see a measurable jump in margins within a month. If you don’t, you’ll keep spinning your wheels while your competitors pull ahead.
